Agents are beginning to connect work that procurement teams still manage through separate tools and manual handoffs.

Procurement is governed by business goals, purchasing policies and operating constraints. Agents can work towards a goal while applying those constraints across requirements, supplier options, evaluation and execution. This makes procurement particularly suited to coordination across stages, rather than automation within only one task.

What we examined

We examined 54 agentic procurement offerings across the nine stages of the buying journey. This produced 486 offering-stage observations. We separately analysed 21 supported interactions to understand whether agents were connecting different parts of the buying process.

What the evidence shows

Across the 486 observations, 184 demonstrated an agentic effect. Of the 21 interactions examined in greater detail, 17 connected more than one part of the buying process and 14 selected the next action within stated limits.

The important change is not simply that individual tasks become faster. A business request can increasingly lead to requirements, supplier options, evaluation and execution with fewer manual handoffs between stages.

Firm

A company may keep final approval while losing control over how the decision is prepared and carried out.

We often look for change in the wrong place. We count automated tasks or ask whether a human still approves the purchase. But the more important change may be happening between the initial request and the final approval.

Agents and platforms can shape which options are considered, apply the rules and execute the resulting action while a person still approves it. Formal approval may remain unchanged even as the path to the decision is redesigned.

Approval is only one part of a procurement decision. Before a person approves, someone determines the objective, decides which suppliers are eligible, produces the options and applies the rules. After approval, someone executes the purchase and holds the official record.

AI changes the operating model when these capabilities move from employees and company-owned systems into tools configured by providers, institutions or counterparties.

What we examined

We examined 49 decision positions across ten procurement areas to identify who configured each part of the decision.

What the evidence shows

The firm configured 5 of the 49 positions, all related to approval. Providers configured 34, institutions configured 7 and counterparties configured 3.

This does not mean providers control every purchase. It shows that a company can retain final approval while relying on others to configure the objectives, options, rules and execution surrounding it.

The operating-model decision is which of these capabilities the company must understand, govern or retain, and which it can safely source from a provider.

Competition

Procurement software is no longer competing only with other procurement software.

A company does not need to replace the procurement suite to become a procurement competitor. A payments platform can begin with transaction data and execution. A marketplace can begin with supplier access. A contract system can begin with contractual rules. An operational platform can begin with the transaction record or the business event that initiates a purchase.

These existing positions give adjacent players a route into supplier discovery, evaluation, approval or execution.

What we examined

We examined 15 candidates that could enter procurement from capabilities they already controlled.

What the evidence shows

Nine actors produced 12 documented boundary-crossing events in the original study population.

Competition may increasingly come from companies that already control payment, supplier access, contracts, permissions or records, rather than only from established procurement software providers.

The strategic question is therefore not merely which procurement agent is best. It is which existing position gives a company the strongest route into the buying process.

Evidence, definitions and methodology

The breadth analysis and the coordination analysis use different populations and are never combined. The 486 stage-level observations count one offering at one stage of the journey; they are not 486 procurement steps, and a demonstrated effect establishes breadth rather than coordination. The 21 supported interactions are a separate adjudicated population examining whether activity connects work across the buying process.

Machine action is not the same as agentic action, and executing a decision is not the same as holding formal authority for it. Lateral-entry cases establish paths into procurement, not eventual winners.
