Why does AI restructure an industry rather than simply automate work within it?
Understand how lower coordination costs can change firm boundaries, industry architecture and value capture.

Most companies are using AI to improve existing work. The larger shift begins when AI changes how work is coordinated, what a firm owns, where decisions sit and where value is captured.
AI also changes industry boundaries and the nature of competition. Those shifts change what your firm can do, what it must own and how it works with other firms. Over time, they change the nature and identity of the firm itself.
The mechanism
Most AI programmes are judged by productivity, cost and adoption.
Those measures show whether a tool works. They do not show whether AI is changing the workflow, the firm or the market.
The condition Movement through these levels is not automatic. A company may improve a task without changing anything else. It may also introduce new technology without redesigning the surrounding work, creating complexity and even reducing productivity. Leaders need to know which level of change they are pursuing.
The scope
Most AI programmes begin inside the workflow.
Change can also begin outside the firm. A new platform, provider, regulation or category can alter competition first, and the firm must then reconsider its position, identity and relationships before redesigning its work.
Three ways to engage
The Book explains why AI can restructure industries. Research tracks where that change is occurring. Advisory applies the Reshuffle lens and frameworks to your firm and competitive position.

Most AI analysis begins with what machines can do.
Reshuffle looks at what happens when those capabilities change how companies coordinate, how they work with other firms, where industry boundaries sit and who captures value.
The book received the 2025 Thinkers50 Strategy Award. It extends the structural view developed in Platform Revolution and across a wider body of work that includes four HBR Top 10 Must Reads and more than 10,000 academic citations.
Research
Product launches show what AI can do.
Reshuffle Research tests whether those capabilities are changing how work is organised, what firms need to own, how firms work with one another and where competitive advantage is moving.
Follow one domain over time and see how far change has progressed, from documented activity to changes in workflows, firms and markets.

Advisory
Most AI roadmaps assume that the current firm, market and category will remain intact.
Advisory examines how all three may change, then helps leadership decide what position to build.
For more than a decade, Sangeet has advised CEOs, chairpersons and boards across more than 40 Fortune 500 firms, first through the shift to platforms and now through the restructuring created by AI.

Most companies are funding AI to improve the business they already operate.
Leaders must also decide whether AI is changing the business, the industry and the competitive position that will make sense next.
| Improving the current system | Positioning for the next system | |
|---|---|---|
| Leadership question | Where can AI improve cost, speed or quality? | How will AI change where and how we compete? |
| Investment | Tools, automation and workflow adoption. | Firm design, ecosystem position and category. |
| Assumption | The firm's current boundaries, partnerships and decision rights still fit. | What the firm owns, what it coordinates with others and where its boundaries sit may need to change. |
| Success | Productivity, quality, cycle time and adoption. | Control, differentiation, value capture and defensibility. |
Improving the current system Primarily an operating decision.
Positioning for the next system A positioning decision, usually slower and more expensive to reverse.
One body of work
AI strategy is often treated as a discipline created by the current technology cycle.
This work extends more than a decade of thinking on platforms, industry architecture and competitive advantage.
This work began with the shift from pipelines to platforms. Platform Revolution and Sangeet Paul Choudary's writing in Harvard Business Review helped establish a new way to understand platform competition.
Reshuffle extends that work to AI. It looks at how lower coordination costs change workflows, the nature and boundaries of the firm, industry architecture and competitive advantage.
The ideas have been developed through books, research and more than a decade of work with CEOs, chairpersons and boards across more than 40 Fortune 500 firms.
