02 / HOW COMMERCE IS REORGANIZED

How do AI players unbundle and rebundle the customer journey?

Customers use AI assistants to discover and compare products outside a retailer's storefront. AI channels connect that experience to merchants and service providers that supply inventory, checkout and fulfilment.[2]

Unbundling separates activities previously joined in one customer experience. Rebundling assembles them into a complete service through a new division of work. Inventory, transaction systems and operating services shape which partners must reconnect. The map compares four selected configurations.[3]

03 / THREE DIRECTIONS TO EXPLORE

What does the restructuring mean for your business?

Examine where AI enters, how partners rebuild the service, and how the resulting arrangement changes competitive advantage.

THE EXECUTIVE TAKEAWAY

What position should your business seek through a partnership with an AI player?

Assess the partnership by the position it helps your business build, not just the capability or distribution it adds. Does it strengthen demand for your business, make your contribution more valuable to others, or expand your alternatives? Examine the dependencies alongside those benefits: who controls access, which contributions become replaceable, and which terms constrain future choices.[5]
